Add an explicit canary mode for original released 7.9.5 → stable bridge → v10 beta on a disposable Windows VM. Verify account, settings, connectivity, startup and reboot using a private disposable production account.

Summary by CodeRabbit

  • New Features

    • Added an opt-in production beta canary lane for Windows migration checks alongside staging.
    • Added support for selecting the account environment used by migration checks.
    • Workflow results identify the tested lane, scenario, and scope.
  • Bug Fixes

    • Prevented production canary runs from creating staging catalogs.
    • Strengthened checks for bundles, installers, versions, environments, routing, and service readiness.
  • Documentation

    • Added production canary guidance and clarified that successful checks do not indicate production activation readiness.

📝 Walkthrough

The Windows migration E2E workflow now supports an opt-in production beta-canary lane alongside staging. Bundle validation, fixture selection, legacy launch, service checks, probe validation, routing checks, and documentation use lane-specific rules.

Changes: Windows migration canary

Layer / File(s) Summary
Production bundle validation
scripts/migration-e2e/bundle.py, scripts/migration-e2e/bundle_test.py, scripts/migration-e2e/catalog.py, scripts/migration-e2e/catalog_test.py
Bundle validation applies production endpoint, account, scenario, version, artifact, seed-hash, and bridge-metadata checks. Tests cover accepted and rejected production configurations. Catalog assembly rejects production-canary manifests.
Lane selection and migration execution
.github/workflows/windows-migration-e2e.yml, scripts/migration-e2e/run.ps1, scripts/migration-e2e/probe/*
The workflow passes the canary opt-in to the runner. The runner validates the selected lane and account environment, applies lane-specific launch and service checks, and reports a lane-specific result. The probe requires an exact fixture-environment match.
Lane, service, and route checks
scripts/migration-e2e/harness_checks.ps1
Harness checks cover lane eligibility, legacy launch flags, service readiness, and route behavior. Configured route versions and origins are used, and staging canary URLs are rejected for the production endpoint.
Canary procedure and scope
scripts/migration-e2e/README.md
The README documents canary artifacts, manifest settings, workflow opt-in, dedicated-VM restrictions, teardown, and evidence scope.

Possibly related issues

  • getlantern/engineering#3921 — The canary includes Windows v10 account, connectivity, startup, and reboot checks, but does not establish the China-specific cause.

Possibly related PRs

  • getlantern/lantern#9133 — This PR updates the Radiance pin while preserving the Windows legacy-migration work used by this migration chain.
Merge Risk: 🔵 Low · up to 68c96

The canary validation tests should assert the intended rejection reasons so they reliably protect the production opt-in checks. This is a bounded test gap, not an established failure of the canary itself.

Security architecture risk: 🔵 Low · up to 16129

The production lane is default-off and retains explicit approval, signed-binary, account-identity and reboot checks. Its intended scope is one disposable account and VM. Production routing restrictions and cleanup remain external operational responsibilities, so broader rollout safety is not established by this change.

Retained concerns
No architecture-level concerns identified.

Security review details

Security Blast Radius

  • inferred — The intended exposure is one disposable production account/device and dedicated VM. Exclusion of other production clients depends on external IP and exact source/target gates, not on the local opt-in switch. The runner's route checks do not establish the deployed cohort's full scope.

Trust Boundaries and Controls

  • observed — Artifact authority remains tied to an externally approved manifest digest, exact artifact hashes and signer identities. Production account fixtures must match the manifest environment, and production execution requires a separate runner opt-in.
  • observed — Private fixture access is checked, newly created account-data directories receive restricted ACLs, and exception reporting uses fixed local codes. The workflow uploads only the selected diagnostic JSON rather than raw credentials, settings or journals.

Resilience and Maintainability Implications

  • observed — Production teardown is procedural: operators must disable the cohort, revoke the fixture account/token and destroy the VM and host. The runner's finalization writes diagnostics rather than revoking credentials or rolling back Cloud configuration. The repository therefore does not establish cleanup after an abandoned or interrupted production run.

Hardening Proposals

  • proposed — Before operating the production lane, record an accountable cleanup owner and an interruption-safe expiry/reconciliation procedure for Cloud gates, reservations, fixture credentials and VM resources. This would strengthen the documented manual containment model without treating missing automation as a verified vulnerability.

Assert the endpoint requested by the production route check.

The mock ignores Invoke-WebRequest’s Uri. If Check-Routes passes the staging endpoint, the mock can still return the production-shaped offer. Add an exact endpoint check.

🎯 Functional Correctness | 🟡 Minor | ⚡ Quick win

Isolate each production-canary rejection check.

The fixture retains an unreleased seed hash. If a check for an endpoint, account, scenario, or bridge version stops rejecting its input, not_released_seed can still satisfy this assertRaises(ValueError). Patch RELEASED_SEED_SHA256 to the fixture hash for this loop, as the installer-version test does. Assert the expected error for each case. The no-opt-in check at Line 123 also needs a specific error assertion to avoid the same false positive.
